Orcs
As far as rank and file troops, Sauron's forces are mainly orcs. There is some evidence suggesting Tolkien's depiction of orcs was based on ideas common to when he was writing regarding racial degeneration and mental disability. He went as far as to say "they are ... in fact degraded and repulsive versions of the least lovely Mongol-types". Dr. Dimitra Fimi points out that Down Syndrome at the time was called "Mongolian idiocy" or "Mongolism".

Their primary use is as the normal troops. As noted in the sections dealing with Sauron's military doctrine, they more specifically are meant as cheap, disposable cannon fodder. This is a solid role for them. Apparently they can be bred rapidly and have relatively low upkeep costs compared to say a troll. Trolls are solid shock troops but sustaining a large army of them would be extremely costly. Plus they make obvious targets. So having a group of more common soldiers to protect the trolls and exploit the breakthroughs they produce would be a huge benefit. Not to mention that higher numbers allow for flexibility and higher reserves.
Also, the Ring Wraiths are great shock troops too. But they are totally inadequate for occupations or large battles. They can do significant damage and scare the enemy. But they are not numerous enough to be able to conquer and hold whole areas. Essentially, the second they win somewhere, they need to be sent elsewhere. Which then opens their enemies to slip back into the "conquered" areas. Or a simple diversion can be used to pull them away from the main battle. Their enemy can can hide in their forts too. Essentially orcs are needed to consolidate gains even if they are not the main force. Which then means they certainly fill a vital function that cannot be replicated with Mordor's other assets.
So, perhaps I am a little hard on the orcs in other sections. It appears that their defeats come from a lack of training to hone their innate talents. Or they lack good equipment or leadership. But they are strong enough and possess enough of a ferocious fighting spirit that they make pretty decent soldiers. Should Sauron use better tactics and actually care for his troops, he would do better in battle. But because of the apparent speed in which one can breed an entire army, it can be assumed that massive losses from poor tactics would not be as fatal as it would be for other species.
There appears to be two races who are better in this role than orcs. The first are dwarves. They have many of the same advantages. Especially regarding endurance and strength. They just don't have the weakness to the sun. The other is the uruk-hai. These are literally orcs who were bred to eliminate many of the weaknesses of the orcs themselves.
They do suffer from one major downside. That is they seem rather easy to kill. Granted, they are quite good at killing. But nothing stops the enemy from killing the orc before they get close. This is especially the case when one realizes that orcs rely on some of the weakest bows in Middle Earth and brute force melee attacks. So any enemy that has decent ranged capabilities can do major damage to an orc army before the orcs even get into range. This is part of the reason that huge numbers are needed.
But once they do get in close enough for melee, it appears not too many people can resist. Through a combination of physicality and numbers they dominate at that range. Brute force allows them to hammer through defenses of enemy troops. This allows an army based on orcs to compensate for the apparent weaknesses. Essentially a single hit from an orc can knock a soldier over, which allows a more leisurely penetration of armor.
In the mental games essential for good monsters, they are a mixed bag. Similar to their physical abilities. They do inspire terror in their enemies. First, their appearance is considered revolting to most of the free people. Their use of rotting flesh and so forth for their clothing leads them to smell rather bad. Plus their weapons are rather crude. Both of these compound their reputations for cruelty and carnage. Yeah, if one wants rank and file troops that can intimidate their enemies, I suspect that only the uruk-hai would be better.
They are also quite well suited for small unit operations against civilian targets. So they would be good as an occupying force too. They can also be an effective weapon of terror against the civilian areas. The fact that they are already suited for small unit raids that use excessive violence, they would be perfect for terror attacks against enemy villages. When the main invasion force gets going, it makes perfect sense to use small bands of orcs to attack soft targets similar to how the orcs and wild men operated against Rohan. The idea is to steal supplies and deny the leftovers to the defenders. Then, burning and killing everything else intentionally to spread terror.
Where they are less effective is in securing the obedience of allies. Though this is somewhat irrelevant. Their position is at the absolute bottom of the food chain as far as Sauron is controlled. All other command and control measures are meant to control orcs. There are a few points where orc captains pop up that use the means of coercion against other orcs and occasionally a troll or two. But at no point do they impose their will over Ring Wraiths for example. Essentially they are there to be controlled instead of doing the controlling. Which means they do not need to be as good at commanding obedience.
For Mordor's coalition partners, the orcs are somewhat effective. Their ability to hit hard and fast against soft targets would be quite effective in doing damage against the plantation economy of the Corsairs. The small troop densities and poor equipment of the Southrons would also be easy prey for orcs. Simply let a bunch of independent raiding parties raid Harad and they would inflict unacceptable losses. The Easterlings though would not be scared by them. In fact, I think they would relish the opportunity to fight against such a warrior race.
Their intelligence is also quite adequate. They are not amazing. But they are smart enough to invent new torture methods, follow orders and make basic weapons. But they are not smart enough to figure out how to effectively cooperate on their own. Well, not smart enough or too hateful of everything. Either way, they can't see the value of cooperation for the sake of mutual self interest. Which makes rebellions difficult.
And yes, they are quite well battle tested. Insanely so. We see them put through extreme conditions without breaking and fighting to the end. At least two defeats of orc based armies took a decapitation strike that "killed" their leader. The other major one was the defeat of Melkor. In that war, the orcs almost won before an intervention by the Valar. When the gods of a society are required to defeat an army, probably said army is pretty decent. These battles did demonstrate their imperfections though. Which then led to the creation of the Uruk-hai.
Now, there is one excellent fatal flaw for orcs. This is their vulnerability to sunlight. Depending on which group of orcs and whether we are talking books or movies, the power of the sun varies. Sometimes, it outright kills them. Sometimes it appears they are simply afraid of it. Other times their long periods of time underground led to eyes evolved to see in dim light. Which means daylight would hurt their eyes. Uruk-hai apparently did not fear the sun, but it still burned their skin. Basically, sunlight does not lead to them having a good day.
This led to one of the most brilliant moves on the part of Sauron - the Dawnless Day. Technically it lasted from March 10, 3019 to March 15, 3019. Black fumes, most likely from Mt. Doom blotted out the sun over much of Gondor and part of Rohan. This would naturally have profound demoralizing effects on the defenders. Plus, the fumes would probably be effective chemical warfare. Perhaps not chlorine or mustard gas level bad, but it would certainly take a toll.
Lastly, the orcs get protection from the sun. This allows faster movement as the armies do not need to stop for camp each day. It also serves as a powerful command and control feature. Essentially, should Sauron fall, the army effectively falls with him. Or if the troops get rebellious, the clouds can disappear as punishment. Think of this as a form of emergency kill switch for an entire army or organic beings. So I would say that the sunlight weakness would be profoundly good flaw.
Are they a threat to their masters? I would say no. They certainly would be no match for the Ring Wraiths. The Dark Lords all appear too strong willed and terrifying for orcs to resist. Nor are they able to cooperate enough to pull off rebellions. Then there is the whole ability to control the sun. Lastly, by compelling them into the army, the dark lords can give them greater ability to act out their violent urges. Basically resistance is clearly too high, odds too low and rewards for cooperation too good.
Basic Information
Biological Traits
They are normally bow legged with a crooked frame. Generally they tend to have darker skin, fanged teeth and long arms. We can also infer that it is normal for an orc to be hobbit sized, otherwise the disguises of Frodo and Sam would not have worked. There were some variation in this though. Some were smaller orcs with wider nostrils. These were apparently bred for labor. The ones meant for war were bred to be bigger.
Genetics and Reproduction
We don't actually have a lot of information on orc reproduction. But we do know that Sauron used the remnants of Melkor's army to start the breeding program that produced his own. This resulted in a soldier sub species that was fiercer and stronger. Under this program, they were apparently able to go from a small number to the whole armies in a very short period.
No orc female is seen in either books or movies. But they are described as reproducing as other species in Middle Earth, so there must be some.
Ecology and Habitats
But they are weakened by sunlight, thus preferring stealth and night attacks. They also are apparently most at home in caverns, tunnels, pits and mountains. We see them mainly in Moria and Mordor. The Mordor orcs are almost exclusively concentrated in the mountains that form the border between Gondor and Mordor. Not just that, but just between the Black Gate and Cirith Ungul.
Dietary Needs and Habits
They apparently eat practically any type of flesh. Horse and human are quite popular. Though cannibalism is hinted at as well.

Social Structure
Apparently, orcs universally default to primitive social and economic structures. But the ones in the Misty Mountains appear to be the most extreme. Their existence is extremely oriented towards small groups with a local chieftain. Their clothing and weapons were all pretty much scavenged or stolen.
Facial characteristics
They had wide mouths and slanted eyes. Their ears were confirmed as pointed. Moria orcs had larger pointier ears and huge bulbous eyes.
Average Intelligence
One important thing to note is the fact that orcs serve Sauron only out of fear. The cruelty, hatred and inherent wickedness led them to love killing. Their animosity was apparently strongest against the orderly and prosperous. They hate everything, including themselves and their masters. Thus, everything they create is meant to kill and destroy. While not the most intelligent beings, they are not wholly stupid either.
Civilization and Culture
Average Technological Level
Orcs are apparently smart, but not interested in art or science. Which leads them not desire advanced technology or beauty. Instead, they are quite skilled at machines, wheels, crude weapons and torture implements. Tolkien goes so far as to say "It is not unlikely that they invented some of the machines that have since troubled the world, especially the ingenious devices for killing large numbers of people at once". We can assume that some skill in controlling fire is present due to the fact they love explosions. They were as skilled as dwarves at mining and digging. They just had no desire to make them look good and often left their tunnels filthy. So they were skilled smiths, just did not put any effort into making things look good.
Common Dress Code
Normally, people would carry a one handed sword and maybe wear a gambeson for protection on the off chance that they need some self defense. But these weapons and armor are normally not really ideal for full battle contexts. Because orcs are much more likely to see combat, they would default to full battlefield weaponry at all times. To use a modern day context, it would be the difference between a normal person in a low crime area and a soldier on patrol in Iraq. The first is far more likely to be fine with a pistol while the latter would be much better off with an assault weapon and body armor. This second condition is what orcs would be living in at all times – side arms and “just in case” equipment would be discarded for full battlefield readiness as the default.
This means they are going to be wearing whatever armor they can get their hands on as normal clothing. Shields are going to be normal as well. So are heavy weapons such as two handed great swords, pole-arms, war bows and so forth. Most of the best weaponry is likely to go to those on garrison duty while second tier and surplus weaponry will most likely be distributed to the main armies.
Culture and Cultural Heritage
The side effect of the nature of orcs and their deployments means that their combat can be expected to be simplistic. This means axes and swords that are used in hacking, downward strikes. They often got a lot of practice in this form of fighting. War was always apart of their lives. Without war, they turned to banditry and killing their own in petty disagreements.
Essentially, their societies are dependent on a strong man to keep them together and organized. When Melkor was defeated, they scattered. The defeats of both dark lords saw the orcs too confused and dismayed to be an organized threat. Even when they technically had the numbers to be a major threat, they still degenerated into small, scattered bands conducting localized raids. They tended to retreat to the east, settling in the mountains and the deepest caves. Basically, without a commander forcing unity of purpose, orcs are at best a localized threat to small villages and unfortunate travelers. Occasionally an orc chieftain or the Witch King provided this role, but only the big bad guys were able to turn the orcs into serious long term threats.
History
They were created before the First Age. It was unclear exactly how. It was possible that it was accomplished via torture and black magic applied to kidnapped elves. But what is known is mockery of elves and creating foot soldiers was the idea. A massive breeding program was implemented to fight the elves and Valar. But their ineffectiveness against these enemies led to the creation of other creatures, like dragons and trolls. Still, even with these and huge numbers of orcs, Melkor was still defeated.
The surviving orcs fled and took up residence in the Misty and Grey Mountains. Mt. Gundabad became their capital. This and the intentionally provocative murder of Thorin's father led to a massive war. This then expelled the orcs mostly from the Misty Mountains. But fear of Durin's Bane kept the victory from being total. Those orcs not killed hid in Moria or fled to the White Mountains. These raided Rohan and served as Isengards' initial cadre.
When Sauron became the dominant Dark Lord, the orcs became his chief servants. Every war he waged had orcs as the core. He lost every time. But, the Witch King was able to use orcs to accomplish his goals. He was still dethroned, but still did what he needed to do. After the War of the Ring, there was a several week period where the surviving orcs were hunted down and killed in sporadic fighting. This led to them being completely driven from western Mordor. The Fall of Dol Guldur saw the end of orcs in Mirkwood. Basically, defeating Mordor and its allies led to the near extermination of orcs as a race.
Interspecies Relations and Assumptions
The orcs that live in Mordor and Moria are all incredibly war like with raids and war are a way of life. Due to their aversion to sun, their attacks would come at night, striking where they had surprise and superior numbers. They hated everything - including themselves and Melkor. This led them to constantly desire war and killing. So stable interspecies relationships would inevitably be strained.
Essentially, they are inherently servants of evil. So they will never have anything but a warlike relationship with the Free People. Outside that, they will have a very uneasy relationship with the other "evil" races and factions. Such that without a strong man, they will not work with other races. Just like how they struggle to unite their smaller orc clans. When successfully merged into this coalition, they serve the role of rank and file foot soldier. They are the weakest, most individually useless of Sauron's minions, but by far the most common.
Lifespan
At least 150 years.
Conservation Status
Based on the numbers I was able to find for the battles and garrisons of Mordor, I established that there were between 140,200 and 260,300 orcs living in Mordor at the start of Lord of the Rings. The stretch of mountains the atlas shows as the main home of the orcs of Mordor is 5,000 sq. miles. That is between 28 and 52 orcs per sq. mile in very mountainous terrain. This is a little hard to believe for humans. However, orcs do not have any real economic activity of their own, are fed and armed from raids and slaves outside this mountain base, have no significant urban tendencies and like underground. So this might work.
Average Height
Slightly shorter than humans.
Average Physique
They apparently have quite high endurance. They run at 3 miles an hour – which is about the same as the remnants of the Fellowship following them in the Two Towers. But this same group of orcs apparently went 60 hours with one camp and two normal breaks. Over that time they covered 165 miles. They also have enough strength to use claws and teeth as weapons as well, compensating to a degree the inferior weaponry they are known for.
Body Tint, Colouring and Marking
Their skin was primarily dark and slimy. The Misty Mountain orcs in particular are smaller and paler. Possibly covered in skin infections. Meanwhile, the ones in Moria had green skin.
